Why Most AI Pilots Fail Before They Start
The failure point of most AI initiatives isn't the technology — it's the framing. Here's how to scope a pilot that actually survives contact with your organization.

Every week we talk to teams who ran an AI pilot last year. The story is almost always the same: high enthusiasm, a kickoff meeting with leadership in the room, a few weeks of energy — and then a slow fade into the backlog. No postmortem, no decision, no second pilot. Just quiet.
The instinct is to blame the technology. The model wasn't accurate enough, the tool didn't integrate, the vendor over-promised. Sometimes that's true. But in our experience, the majority of failed pilots were doomed before a single tool was selected — because of how they were framed.
The 'Build an AI Platform' Problem
The most common failure mode is scoping a pilot around a capability rather than a pain. "We want to explore generative AI for operations" is not a pilot — it's a research grant. Nobody can fail at it, which means nobody can succeed at it either.
Compare that to: "Our weekly status report takes four people half a day each to compile. We want to automate 80% of it in 30 days." That's a pilot. It has a baseline, a metric, a deadline, and an owner. When it works, everyone knows. When it doesn't, you learn something specific.
Three Questions Before You Start
First: what does this cost us today? If you can't quantify the current pain — in hours, dollars, errors, or churn — you won't be able to demonstrate the value of removing it. Measure before you build.
Second: who owns the outcome? Not the project. The outcome. A pilot without a single accountable person who personally feels the pain is a pilot that drifts.
Third: what's the kill criteria? Decide upfront what result would make you stop. Pilots without kill criteria don't end — they linger, consuming credibility that future initiatives will need.
Small Is Not a Compromise
Teams sometimes resist narrow pilots because they feel insufficiently ambitious. The opposite is true. A narrow, successful pilot builds the organizational trust required for the ambitious work. The fastest path to the big vision runs through a small, boring, measurable win.
Pick the smallest pain that matters. Fix it visibly. Then do it again. Momentum compounds — and so does skepticism.
